Repositioned a generalist monitoring tool as an environmental IoT platform and built the reseller channel, growing revenue at a 46% CAGR over six years through to acquisition by Bentley Systems.

Situation

Where eagle.io sat before the repositioning

eagle.io was a general-purpose monitoring tool that connected data loggers to the cloud, pitched at the integrators and engineers who ran the networks.

That positioning carried two problems. It was horizontal — serving eight sectors at equal billing — so it had no referral flywheel: referrals travel inside a sector, and a generalist tool gives them nowhere to go. And by presenting as a technical utility, it invited a feature-by-feature comparison against every other technical data-acquisition product, competing on specifications rather than on outcomes.

Environmental buyers, meanwhile, were already self-selecting under the generic positioning — a clear signal of where the real market was.

Approach

What was done

We refocused the platform from a generalist monitoring tool into an environmental IoT and streaming-analytics platform, then built the channel to sell it.

Repositioning and market segmentation

The audience narrowed from network operators to the environmental scientists, engineers and consultants who use the data, and the offer was reframed around what those practitioners actually measure. Website, outbound, conferences and feature development were all realigned to the environmental channel.

Building the reseller channel

In parallel, we built the value chain: a reseller model selling through the consultants who own the end client, backed by reciprocal hardware-partner referrals and white-labelling that positioned the reseller as the expert.

Results

The commercial outcome

The business grew from a trickle of revenue to a scale that attracted a NASDAQ-listed acquirer — a 46% revenue CAGR over the six-year hold. The enterprise sale process secured multi-million-dollar subscription agreements with the Queensland and New South Wales governments for non-urban water monitoring, anchoring recurring revenue. Bentley Systems acquired the business in June 2022, and ARR continued to grow strongly across the two post-acquisition years we led inside Bentley.
